Before You Touch That Volume Knob: The 7-Point PA Checklist Every School Should Run Before Assembly

The deputy principal is already at the podium. The students are seated. Someone at the back of the hall shouts "we can't hear!" and the teacher nearest the amplifier does what every untrained person does: reaches for the volume knob and turns it up.
The system screams. Feedback fills the hall. The assembly starts badly, and the rest of the morning carries that energy.
This happens in Kenyan schools every single week, and it is almost never a volume problem.
What is actually going wrong
Most school PA systems are set up once, usually by whoever installed them, and then handed over to staff who were never taught what the controls do. The volume knob is the only control anyone feels confident touching because it is the only one with an obvious cause and effect.
But a PA system is not a radio. It is a signal chain, and every link in that chain has a job. When one link is wrong, turning up the volume does not fix it. It amplifies the problem.
Here is what that chain looks like in a typical school hall:
Microphone picks up sound and converts it to an electrical signal. If the mic is too far from the speaker's mouth, the signal is already weak before it goes anywhere.
Mixer receives that signal and sets its level relative to everything else. If the gain (the input sensitivity, not the volume) is set too low, the signal is thin. If it is set too high, it clips and distorts.
Processor or EQ shapes the tone and controls dynamics. This is the step most school systems skip entirely, and it is the step that prevents feedback and makes voices sound clear at any volume.
Amplifier takes the processed signal and drives the speakers. It should never be asked to compensate for problems upstream.
Speakers convert the amplified signal into sound. Their placement determines whether the sound reaches the back row or bounces off the walls and creates echo.
When any of these steps is wrong, the symptom is always the same: "we can't hear." The cause is almost never the same.
The 7-Point Pre-Assembly PA Checklist
Run this before every assembly. It takes under three minutes once you know it.
1. Mic distance and angle
Is the speaker holding the mic 5 to 10 cm from their mouth, angled slightly below the lips? A mic held at chest level or pointed at the ceiling is already losing 60% of its signal before the chain even starts.
2. Gain staging at the mixer
Is the channel gain set so the signal peaks in the green zone on the level meter, not the red? Gain is not volume. It is the sensitivity of the input. Set it wrong and no amount of volume will fix the sound.
3. EQ on the channel
Is there a high-pass filter engaged on the vocal channel? On most mixers this is a button marked HPF or a small curve symbol. It cuts low-frequency rumble (air conditioning, footsteps, handling noise) that muddies speech. If it is not engaged, engage it.
4. Master EQ or graphic EQ
If your system has a graphic EQ between the mixer and the amplifier, are the 250Hz and 500Hz bands slightly reduced? These are the frequencies that make voices sound boxy and indistinct in a reverberant hall. Pulling them down by 2 to 3 dB costs nothing and gains clarity.
5. Dynamics processing
Is there a compressor or gate in the chain? A compressor keeps loud moments from clipping and quiet moments from disappearing. A gate cuts the mic signal when no one is speaking, eliminating the hiss and hum that accumulates between announcements. If your system does not have one, this is the single upgrade that will change your daily experience most.
6. Amplifier level
Is the amplifier's input level set at 75% or higher, with the mixer doing the volume work? Running an amplifier at low input and compensating with mixer volume is backwards. The amplifier should be set and left. The mixer controls the show.
7. Speaker placement check
Are the speakers aimed at the audience, not at the microphone? A speaker facing a microphone is a feedback loop waiting to happen. The mic should always be behind the plane of the speakers.
