Your Church Sound Is Not Too Loud. Your Gain Is Just Wrong.

The usher leans over mid-sermon and whispers, "Can you turn it down? It's too loud." You pull the master fader down. The pastor's voice gets quieter but the harshness stays. The congregation still winces. You pull it down again. Now nobody in the back can hear. You've just spent twenty minutes chasing a problem that was never about volume.
Here is what was actually happening.
Every audio system has two separate volume controls working at the same time: gain and level. Gain is set at the very first point the microphone signal enters your mixer, usually a knob at the top of each channel strip. Level is everything after that, your channel fader, your main fader, your amplifier. Most church sound volunteers only ever touch the faders. The gain knob stays wherever it was set the day the system was installed, or wherever someone turned it in a panic two Sundays ago.
When gain is set too high, the signal is already distorted before it reaches any fader. Pulling the fader down makes it quieter but the distortion, that harsh, fatiguing edge that makes people cover their ears, stays. You cannot fix a gain problem with a fader. It is like turning down the radio to fix a blown speaker. The symptom changes; the cause does not.
Correct gain structure works like this: set the gain so the channel meter peaks in the green and occasionally touches yellow during the loudest moments of speech or singing. Never red. Then use the fader to set the relative balance between sources. The master fader should sit at unity (the 0 dB mark, usually marked with a U or a line). If the overall volume is too high at unity, the problem is in the gain, not the fader.
A well-set gain structure means your system sounds clean at any volume. A poorly set one means it sounds harsh at every volume.
