Why Your Church PA Sounds Fine in Rehearsal and Terrible on Sunday

Thursday rehearsal: the pastor's voice is clear, the choir sits nicely in the mix, and the monitors are not feeding back. Sunday morning: the pastor steps up, the congregation fills the room, and suddenly the vocal is either too loud, too quiet, or pumping in and out like someone is riding the fader manually.

Nobody touched the settings. So what changed?

The room changed. Specifically, the acoustic load of the room changed.

An empty church is a very different acoustic environment from a full one. Human bodies absorb mid-frequency sound, particularly in the 500Hz to 2kHz range. When the congregation arrives, the room's reverb time drops, the reflections that were masking feedback in rehearsal disappear, and the direct sound from the PA becomes more prominent. If your gain structure was set for an empty room, it is now wrong for a full one.

But the deeper issue is usually dynamics control, or the absence of it.

A pastor's voice moves. They lean into the mic for emphasis, pull back when they turn to address the choir, and sometimes shout. Without a compressor in the signal chain, that dynamic range hits the PA unmanaged. The result is a vocal that clips when they project and disappears when they speak softly. Volunteers at the desk spend the whole service chasing the fader instead of listening to the message.

A compressor does not make everything the same volume. It reduces the distance between the loudest and quietest moments, so the vocal stays intelligible across the whole service without constant manual intervention. A gate, set correctly, stops the mic from picking up the congregation's ambient noise and the monitor bleed between spoken sections.

Here is a five-point Sunday morning checklist to run before the congregation arrives:

  • Set your compressor ratio to 3:1 or 4:1 for spoken word, 2:1 for lead vocals. Attack at 10ms to 20ms, release at 100ms to 200ms.
  • Set your gate threshold just above the noise floor of the empty room, not the full room. You will need to adjust it slightly once people arrive.
  • Run a full gain-structure check from mic preamp to amplifier. No channel should be clipping at any point in the chain.
  • Check monitor levels from the stage. If the worship leader can hear themselves clearly in the monitor, they will not lean into the mic, which reduces feedback risk.
  • Walk the room and listen from the back row, the side walls, and under the balcony if you have one. The mix at the desk is not the mix the congregation hears.
